Intelligent Triage and Operations Automation
A third-party logistics provider handling 1.4M shipments annually absorbed around 4,200 inbound requests a week into a single inbox, triaged in arrival order — so a cold-chain temperature excursion waited behind eleven POD requests. The challenge
The operations desk absorbed around 4,200 inbound requests a week across email, a customer portal, EDI exception feeds and phone: "where is my shipment," delivery rescheduling, proof-of-delivery requests, damage claims, rate disputes, customs documentation queries, temperature excursion alerts on cold-chain loads, and carrier no-shows.
Everything entered one inbox. Twenty-six coordinators triaged by opening messages in the order they arrived. A cold-chain temperature excursion — a load with a few hours of viable product life — waited behind eleven POD requests, because the queue had no idea what it was holding. First response averaged 4.7 hours and exceeded 14 in peak season; roughly 22% of escalations reached the wrong specialist first. Coordinator turnover ran at 40% annually, and exit interviews were consistent: the job was 80% copy-pasting tracking numbers.
Decision path
The agent sits in front of the queue, integrated directly with the client's TMS, WMS and carrier APIs.
Classification and urgency scoring: every inbound request is classified into one of 31 categories within seconds. Urgency is scored independently of category — shipment value, commodity type, SLA commitment, remaining time-to-breach, cold-chain status, customer tier, and language signals in the message itself. A polite email about a cold-chain excursion now outranks an angry email about a routine POD, which is the opposite of what a human queue naturally does.
Automated resolution: for defined request types the agent resolves end to end — querying the TMS for live status, pulling POD images from the carrier API, generating and sending customs documents, or executing a reschedule against available delivery windows. It only executes actions inside a whitelisted, permissioned set: it can reschedule a delivery; it cannot issue a credit note.
Draft-and-approve tier: for requests routine in shape but consequential in effect — small goodwill credits, claim acknowledgements, SLA breach notifications — the agent drafts the full response and proposed action and holds it for a coordinator. Approval is one click; edits are captured and fed back into evaluation.

Exception handling is the core design rule: the agent must recognise when a request is not the request it appears to be. A tracking query mentioning a legal threat, a reschedule request that reveals a customs hold, a POD request on a shipment already in dispute — these are pulled out of the automated path immediately, with the anomaly flagged. Anything the agent cannot confidently classify goes to a human queue rather than into a best-guess bucket.
Escalated cases arrive at the right specialist with the shipment history, carrier communications, relevant contract terms and a summary already assembled.
Human-in-the-loop controls: supervisors have a live dashboard showing what the agent is doing, and three controls — pause automation for any category, force any customer account to human-only handling, and reverse any automated action within a defined window. Every action is logged against the shipment record. The kill switch was built in week one because the client asked for it — and knowing it is there is why the automation was allowed to go as far as it has.
Delivery
The engagement covered triage agents, automated resolution, TMS/WMS integration and escalation architecture: the 31-category classifier with independent urgency scoring, the whitelisted action set across TMS, WMS and carrier APIs, the draft-and-approve workflow with edit capture, the anomaly detection for requests that are not what they appear to be, and the supervisor control plane with audit logging.
The honest sequencing: triage is worth deploying on its own, before any automated resolution — simply knowing what is in the queue and how urgent it is recovers a large share of the value at a fraction of the risk. Automated resolution is the second phase, starting with request types where being wrong is cheap and reversible.
Outcome and evidence
Twelve months post-launch, median first response time fell from 4.7 hours to 4 minutes, peak-season first response from 14+ hours to 11 minutes, 47% of requests are fully auto-resolved and 24% draft-and-approved, misrouted escalations dropped from 22% to 3.4%, cold-chain excursion response fell from a 2.9-hour median to 8 minutes, customer CSAT rose from 3.4 to 4.5 out of 5, and coordinator annual turnover fell from 40% to 17%.
The client absorbed a 31% volume increase over the following year without adding headcount to the operations desk. The cold-chain number is the one their insurer cared about: documented spoilage claims fell 38%.
