Rebuilding a Social Platform From Unity to PWA When Fixing Would Have Cost More

A social platform for bloggers and influencers had been built on Unity — an excellent engine for what it is designed for, and not what a content and social feed product is designed for. The result: heavy clients, platform-by-platform release friction, and a codebase where routine social features were disproportionately expensive to build, carrying the usual compound problems of no coherent architecture and accumulated bugs. Envion assessed repair against rebuild honestly, and replication of the existing functionality on the correct stack was faster and cheaper — one PWA codebase reaching every platform, installable without an app store, updates shipping instantly. Delivered waterfall, deliberately, on a tight timeline and fixed scope. The client is now scaling the platform on this foundation.

The challenge

Unity is an excellent engine for what it is designed for. A content and social feed product is not what it is designed for — it produced heavy clients, awkward distribution, platform-by-platform release friction, and a codebase where routine social features were disproportionately expensive to build.

The inherited code carried the usual compound problems: no coherent architecture, accumulated bugs, and no clear boundary between what worked and what didn't.

Decision path

The discovery question Envion asks on every project: what happens if this succeeds? Most discovery instead asks what the product must do at launch, which produces a system sized for its quietest day. If the honest answer to the success question is significant load, viral traffic patterns, and rapid feature iteration, then the architecture has to be chosen for that — and a stack that cannot get there is not a starting point, it is a ceiling.

Repair and rebuild were both assessed. Repair meant working inside a codebase with no architecture to build on, in an engine mismatched to the product, on a platform-by-platform distribution model — paying the same overhead on every future feature. Replication of the existing functionality on the correct stack was faster and cheaper, and produced something that could grow instead of something that could be maintained. This is not the default answer — most rescue work restores rather than replaces — and it has to be argued with numbers rather than with engineering preference.

Envion contribution

Why PWA specifically: one codebase reaching every platform, installable without an app store, updates that ship instantly rather than waiting on review, and no per-platform release process. For a product whose users are creators publishing on whatever device is in their hand, distribution friction was a product problem, not just an engineering one.

The rebuild was designed for stability under load from week one — where state lives, what is stateless, what can be cached, what has to be consistent. You can optimise a well-structured system when traffic arrives; you cannot retrofit structure into one that is already on fire.

Delivery

Tight timelines and a fixed scope, delivered waterfall. That is an unfashionable choice and it was the right one here — the functionality already existed and was being replicated, so the requirement discovery that iterative methods are good at had already happened. What the project needed was sequence and a date, not exploration.

Outcome and evidence

The platform now runs as a single PWA codebase across all platforms, scaling on the new foundation. Outcome instrumentation — platforms supported before and after, rebuild timeline against the estimated repair timeline, peak concurrent users handled, page load and time to interactive, release cycle time, and infrastructure cost per active user — is tracked against the project record rather than asserted here.
